As software development grows increasingly complex and collaborative, teams must make adjustments and improvements to remain effective. If this process isn’t managed, it is less likely to happen. When teams fall into less productive routines, code quality and morale decline, leading to unfulfilled organizational goals.
Co-Dev Coaching, much like a specialized sports coach, provides tailored feedback specific to the situation. Imagine a baseball team where the pitcher suddenly starts missing the mark. The pitching coach steps in, not just with generic advice, but with tailored guidance that holds the pitcher accountable to making specific improvements. This is exactly what Co-Dev Coaches do for software teams. It’s about more than just imparting knowledge; it’s about adapting strategies to the team’s unique situation.
Strong teams can adapt and overcome challenges that get in the way of organizational success. Any organization’s most valuable asset is its people. Co-Dev Coaching ensures their people are performing at their best.
Pragmint’s Coaching Philosophy
We believe in a hands-on, iterative approach, focusing on understanding team dynamics and challenges first and then targeting specific areas for improvement. We emphasize practical experimentation and the application of new techniques directly within the team’s projects. We aim to foster a culture of growth, collaboration, and continuous improvement in both technical skills and teamwork. We’ve developed the STEP Process to put this philosophy into practice.
The STEP Process
At Pragmint, we utilize the STEP methodology to focus our Co-Dev Coaches in the most impactful areas. STEP stands for Survey, Target, Experiment, and Polish.
Survey - Our coaches immerse themselves in the team, contributing as active software developers while assessing existing practices and challenges. This deep dive enables a thorough understanding of the team’s current state and dynamics.
Target - Although multiple improvement areas may be identified, we work with client leadership to prioritize and select one key area to focus on at a time. This targeted approach ensures a concentrated and effective effort in addressing the most critical improvement needed.
Experiment - We introduce new techniques and methods specifically chosen to improve the targeted area. Simultaneously, we encourage teams to undertake their own experiments, fostering a sense of ownership essential for lasting change. This dual approach ensures teams are deeply invested in and committed to continuous improvement.
Polish - Strategies that prove successful are refined and integrated into the team’s standard workflow. The approaches that aren’t directly contributing to improved productivity are dropped.
When we make it through a STEP, we start from the top and take another STEP. Throughout the whole process, our coaches are delivering software, setting some time aside to run training sessions, give lightning talks, have 1:1s, etc. We follow a lead-by-example approach to driving understanding and adoption of best practices.
Comparing Other Upskilling Models
You can read a detailed breakdown of the differences between Co-Dev Coaching and other models like: conventional training, agile/scrum coaching, org-wide transformation, architecture consulting, etc. However, the high-level difference is that Co-Dev Coaching focuses on making incremental and lasting improvements equipped with the context unique to each team’s situation. Whereas more conventional approaches either lack the context or the technical understanding to provide the right feedback.
Implementing Co-Dev Coaching in Your Organization
If you’d like to try managing a Co-Dev Coaching program at your organization, you need to take the following steps:
-
Identify good coaching candidates - Being a coach is hard. It requires someone with a strong base of software development fundamentals and a humble, patient, and optimistic attitude. Managing your coaches may become a headache if you miss any of those four attributes.
-
Onboard your coaches - You should get all of your coaches to understand the role they’re being asked to play. It also helps to teach change management processes like the STEP Process so your coaches have a clear roadmap to follow.
-
Build a system to manage your coaches - If left alone, new coaches are likely to get frustrated and flustered as lasting change is hard to create. There are a lot of variables at play, and coaches will need a support system to keep a level head and keep their focus in the right areas.
-
Be ready to alter your process as you learn more - Despite your efforts, there is no one-size-fits-all approach to upskilling teams. Whatever process you use to start your program will likely be a great starting point, but it will need to evolve over time.
If you want to take the guesswork out of starting an internal Co-Dev Coaching program, you can partner with Pragmint. We offer both a “done for you” and “done with you” service. If, instead, you want to learn from our experiences and try it on your own, you can schedule a free consultation with us on our Contact Page.
